The real question on the table wasn’t whether to use AI. It was how to use it without eroding the very trust that keeps customers loyal.

Why Most Teams Misread the Early Warning Signs of Churn

One of the sharpest threads throughout the discussion was how organisations consistently diagnose churn too late. Leaders described a painfully familiar cycle: product teams report steady usage, commercial teams start flagging renewals at risk, and only then does anyone dig into the service experience customers have been quietly suffering through for months.

AI adoption is climbing rapidly, but significant gaps in governance frameworks and meaningful data utilisation remain widespread across industries.

The leaders present weren’t treating governance, ethics, and compliance as legal boxes to tick. They were treating them as non-negotiable design requirements. If AI is influencing decisions around coaching, customer prioritisation, or how responses are shaped, then accountability must be explicitly defined — who owns the models, who owns the outcomes, and critically, who steps in when the system gets it wrong.

Humans and Bots Can Coexist — But Only With Clear Guardrails

The tired “humans versus bots” debate generated little controversy in the room. The prevailing view was pragmatic and grounded: humans and automation will and must coexist, and when done right, that partnership can deliver value far beyond simple cost reduction — including measurable revenue impact.

But that only works when organisations are intentional about drawing clear lines between where automation is appropriate and where human judgment must take over. A useful distinction emerged from the conversation: customers don’t object to automation when it removes friction. What they resent deeply is automation that feels like deflection — a digital wall between them and a resolution.

The same logic applies to employees. AI that strips away repetitive tasks and helps staff resolve issues faster earns genuine buy-in. AI that feels like a scoring mechanism breeds resistance and disengagement.

This creates a critical fork in the road for organisations heading into the next six to twelve months. Many are “AI-enabled” in the sense that tools are deployed and running. Far fewer are truly “AI-ready” — meaning their operating models, governance structures, and accountability frameworks are mature enough to support consistent, trusted execution. The CX Landscape Report confirms that while most senior leaders view AI as strategically essential, translating investment into reliable, governed outcomes remains an ongoing struggle.

The New Scorecard Leaders Should Be Using Right Now

Perhaps the most practical outcome from the roundtable was a fundamental rethink of how AI success gets measured. The question should no longer be “how much AI did we deploy?” — it should centre entirely on whether trust outcomes are actually improving.

The metrics that matter now look like this: Are repeat contacts declining? Are escalations becoming rarer, and are they being spotted earlier when they do occur? Are frontline teams being coached using real conversation evidence rather than gut feelings and anecdote? Are there fewer nasty surprises in churn data, compliance reviews, or reputational incidents?

That’s the scorecard that genuinely reflects whether AI is building or destroying trust — and it’s the lens that organisations need to be applying as investment in automation continues to grow.

The signals that could prevent the next churn wave aren’t somewhere out there waiting to be discovered. They already exist inside customer conversations happening right now, every single day. The real question every leadership team needs to take seriously is this: if the evidence is already there, why is your organisation still discovering problems after they’ve caused damage — and who is accountable for acting on them sooner?
